More than once, they have said NTTD is the mission that will "change everything". What do you think this refers to?

1/ Bond's death ? Devastating but unfortunately possible.
2/ Bond has a child ? First time for the movie version of the character.
3/ James Bond will NOT return ? I don't believe in this one but if Bond is killed off, it would be ridiculous to see the mention "James Bond will return" appear before the credits.
4/ M turns out to be a traitor ? Unlikely but there are some rumors about it.
5/ Blofeld finally dies without ambiguity and will never appear again ? If we think about it, at the end of DAF, we only see the mini submarine trapped within the exploding oil platform and the pre-title sequence of FYEO is some kind of pastiche (the character is not even named because of the legal mess between EON and McClory).
BB has directly contradicted this. She has been very clear Bond will always be a man.
No contradiction there. He'd be male, he just wouldn't be 007.

But if the films continued with a male Bond (and I certainly hope they do) and he wouldn't be 007, who would he be? Giving him another number would be silly. It's always been James Bond 007. To switch and have James Bond 009 for example would be pointless.
Unless, you mean he wouldn't be a 00 at all but maybe he'd take over from M, or become a semi retired adviser.
Or perhaps it's just 'marketing' talking it all up...
B26 will see a normal reboot for sure. With a white male. I don’t see them changing that.

All indicators point to the exit of James Bond from MI-6. If they give the 007 number to anyone else, it's the end of my interest in the franchise. This is especially true if it's some woke, politically correct, social justice experiment. You might as well give the number to Modesty Blaze.

To be honest I've lost all momentum for NTTD, my excitement levels were setback once the return of Blofeld was apparent. My take on the OPs question is that Swanns "secret" is what will change everything, "be the death" of James Bond but not in a physical way. He's already retired in the begining of the film and I don't think he will be back as 007, it's natural progression that once he retires a new agent would be assigned the 007 number. I can't see how they can replace the character "James Bond" as he is a character with a history and it's his actual name....but unfortunately I can see a different character in the 007 role ! Hopefully this dreadful story arc will be over with Craig's tenure and a reboot will be forthcoming to relight the dwindling new Bond movie flames 🤞
IMO, I'm sure "change everything" has some meaning relative to events in NTTD but my guess is it will have much less impact (if any at all) relative to the future of the series going forward. The next Bond film, despite who is cast (Black, White, Asian, or a CGI three headed jackass) whether or not it is a "soft' or "hard" reboot, whether or not it is a retro period film, a series for Premium Cable/streaming, will be a James Bond 007 film....not someone else who has inherited the 007 number. I'm getting old and cranky, and the pandemic and the NTTD delays have gotten me that much more cranky but I have gotten both my COVID vaccines and I intend to be sitting in my local IMAX in my favorite mask come October watching NTTD and I'll bloody well happy to see exactly what "changes everything" for myself.😄

I think so. A retired Bond just wants to put his feet up and rest. The neighborhood kids have other plans though. Bond has keep chasing the kids off his lawn. Because the neighborhood kids won't leave Bond alone, James Bond will have No Time To Die.
